Strategies for combating low-price competition

The price war the large-format-printing sector is engaged in seems merciless and the only goal appears to be not being the first but perhaps the last to go under.

These wars start because at some point someone thinks that lowering prices is a good way to attract customers quickly. In “up” times this method is used to gain market shares, attain a monopoly position and afterwards be able to set prices. In recession times like these, the aim is to cut oneself a larger slice of the small ad expenditure pie, to get, alongside variable costs, a smidgeon of help with fixed costs, and thus survive. In both cases business managers start from the supposition that price strategies are short-term measures, simple and reversible. It’s an erroneous conclusion for many reasons: all that price wars have ever done is long-term damage to the market price and to the market as a whole, in the end leaving “warriors” worse off than ever. Nonetheless, there are companies that view their missions as cost leadership and that are successful in offering low prices – for example, Aldi, Britain Direct Line Insurance, Ikea, Ryanair. However, these winning cut-rate strategies are based on a criterion linked to the aim of being cheap operators: the whole thing, from purchase to offer to types of sales, is entirely subordinated to this strategic goal. Limiting oneself to lowering prices without ever revamping corporate processes (except maybe some servicing contracts) or forcing suppliers into discounts on prices or leaving them as they are is not enough to get a costs structure that leads – on enduring and continuative bases – to lower prices and profitability and the same time.

Whoever successfully wages a price war follows different tactics: concentrating on one or a few segments of the clientele, supplying one or a few basic products or offering a particular service better than the competition.

The premise is to orient the production process or service towards performance, perfecting and optimizing it in cost terms. Or to start from pricing policy – cheaper on certain geographical or sector markets, normal in other market segments. Yet every strategy requires intelligent analysis of the current situation or, as famous Chinese strategist Sun Tzu put it: “Whoever knows himself, but not his enemy or battlefield can win some battles; whoever knows himself, his enemy and the battlefield, will win every war; whoever knows himself not will always lose”.

The basis for every price-policy action on markets is therefore the following:
a) Analyzing one’s own situation, costs structure and organizational set-up. This should done openly: fooling oneself and hiding what a company lacks is of no help; on the contrary.

Price setting at many small and medium-sized printing companies: (cost of materials + cost of inks) x 2-4 might have been enough when the economy was going strong but today is hardly sufficient. Price differentiations for amounts in sq m or by order volume are set more instinctively or on the basis of the competition’s prices rather than related to one’s own cost reductions. In addition, no one can print every type of textile, undulated cardboard display, façade covering, banner and flag equally well and with the same cost efficiency. You need to know what you are able to do particularly well and with an edge in costs terms. Sometimes an analysis of 10 to 15 orders based on cost-center calculation is revealing, however small or large.

b) Analyzing competitors in an attempt to understand their intentions and find out their weak and strong points. Getting approximate knowledge of their cost structures and knowing what they do especially well helps in assessing one’s own position.

c) Analyzing markets, how the clientele is structured, its sensitivity to price, its demands or particular needs. You will discover that the market is not very homogeneous – big chains make use of their market power and are linked mainly to prices because the purchase manager has to show that he has saved on costs in order to keep his job; for others, reliability and extra assistance – for example in mounting or logistics tasks – count more than price, while for still others, such as museums and art galleries, what’s important is creativity in applying ideas; for brand articles what’s important is faithful color printing on impeccable materials because the brand message is transmitted through publicity.

d) Analyzing operators with market influence, such as national boards, architects, designers, international organizations. Calling attention to the fact that, for example, the IOC confers orders only on companies with ISO 14001 certification or insists on “green” technology can have an influence. Even a reference to reliability (what happens when X’s supplies are economical but delivered late) and brand awareness - a leading high-range brand cannot permit itself shoddy displays – may keep a price war from starting.

The departure point for all the measures used to cope with cut-price sellers is, however, analyzing one’s own company. From a detailed analysis of costs structure, for example on the basis of 7 to 10 cost centers (sales, order filling, prepress, press (depending on the machine), processing (divided by type), mounting, finances-accounting-purchase) along with per-product price setting determined by costs (and a strategy to push certain products more than others) you can also arrive at savings on costs, or new business methods through organizational changes. Hiring a person to fill orders for 3 to 5 main customers and also oversee their prepress department (avoiding communication difficulties between departments and building up customer relations) can be as useful as a change in distribution.

More than waging a price war it’s better to keep to the sidelines as observer until the market straightens out, “making do” with other business or market areas.

Gap And Pantone T-Shop Opens On NYC's Fifth Ave.

Gap and Pantone, the worldwide color authority, recently opened a color-filled t-shirt shop in Gap's rotating concept venue adjacent to its flagship store at 54th and 5th Ave. The shop featured a full palette of Gap tees from Gap's spring collection in true PANTONEÆ Colors.

“International Sign Association” for those of you who are not familiar with the ISA organization. ISA’s annual tradeshow was held last week in Las Vegas, NV. Some of the newest ideas in signage were shown at the Mandalay Bay convention center.

Design To Print attended the show trying to find the latest and greatest technologies to help our customers get their marketing messages across. Our entire senior management team went retrieving as much data as possible. Now that we have been back for a few days we realize that we brought back some great ideas.

Backlit

Backlit signs make up much of a businesses outdoor signage. Getting a rich vibrant Backlit print is simple if you understand what you really want.

These are the two types of Backlit Sign printing that can be ordered from Design To Print:

Frontlit/Backlit - This is a sign (ex. Gas Station exterior signs) that needs to look great during the day with no backlighting, then when the sun goes down and the sign lights come on look the same with strong back lighting.

Backlit (Full Time) - These signs have constant backlighting 24/7 (ex. backlit box in a retail space or bus station). Printing needs to much darker and saturated to compensate for the constant backlight.

Be sure to order the correct type of backlit printing, both have great results but ordering the wrong type of backlit sign can either increase your costs or give you an over saturated image when back lights are not on.

I put a couple of examples here to show you the difference

Applying Window Graphics

Applying "SAV" (self adhesive vinyl) to glass is not as hard as you think! If you are a professional installer you would take large (4'x8') graphic panels and start laying it down on glass. However for the rest of us doing that would equal disaster (air bubbles, wrinkles and rips.)

A technique that we have been using is "wet apply." You can spray down a glass window with soapy water, windex or rapidtac (an application fluid specifically made for applying vinyl). Once the window is wet, you can start applying your SAV. With the adhesive side of the graphic exposed, the graphic should "cling" to the glass. Using a squeege, fluffy cotton towel, or your hand (squeege preferably) you can go over the graphic and take out all air bubbles and creases.

You can attach graphics to windows fairly easy this way. I am attaching a picture of a job that we recently did for an example of how this process works out. Great results + faster and easier installations. It's way low-res but gets the point across (wish you could see the detail on the dragon, pretty amazing- darn the iPhone :-(

I was working on a large bid today and needed to calculate our production capabilities per day. I knew with our printing presses that we were well staffed in the printing arena but 10,250 square feet per hour and over 200,000 square feet per day, WOW!! We have worked on some large projects from building wraps to signage for the Olympics and have turned them in no time at all and it all makes sense now. VEHICLE AND FLEET WRAP GRAPHICS

Think about this: If the average wrap costs $2000 and most customers will keep the wrap on their vehicle for about 5 years, the cost per month is about $33. For the price of a soda a day you can provide targeted advertising to thousands of potential customers. Try to find an advertising medium at that price per month that can compete! Most people can't even advertise in the classified section of a newspaper for that amount! Another fact to consider is this type of advertising is not like radio, print or television, you cannot turn it of or change the channel. If you do not have a wrap on your vehicle you are actually burning money as you drive. Capitalize on your company vehicle by maximizing return on money that you are already spending on fuel consumption.

WAYS TO PROMOTE YOUR RETAIL STORE

Everyone is looking for ways to improve retail purchases; here is an idea that can give you a lot of bang for your buck!

Have you tried product specific or directional floor graphics? Print full color die-cut floor graphics (Floor Talkers:-) to tell a story about the product you are trying to sell. If a picture is worth a thousand words this can be one of the most valuable sales tools you have.
